HVAC still uneven after a new unit? Look at duct leakage

Energy Star puts typical duct losses at 20 to 30 percent of the air moving through the system. Why that mimics an undersized system, how to tell whether to fix the ducts or replace the equipment, and what a real assessment involves.

Plenty of homeowners buy a correctly sized, high-efficiency system and end up with the same uncomfortable rooms they had before. The equipment is rarely the reason. Energy Star reports that in a typical house about 20 to 30 percent of the air moving through the duct system is lost to leaks, holes and poorly connected ducts, and that the result is higher utility bills and difficulty keeping the house comfortable no matter how the thermostat is set.

Read that as a capacity figure rather than an efficiency one. A quarter of what the system produces can be delivered to an attic. You paid full price to condition that air.

Why this is invisible

Ducts run through attics, crawlspaces, wall cavities and floor joists, which is exactly where nobody looks. A leak in a duct makes no noise, leaves no stain, and produces no symptom that points at itself. What it produces is a room that never quite gets there, a system that runs longer than it should, and a bill that seems high for the house.

Worse, the symptoms mimic an undersized system almost exactly. That resemblance is why so many homeowners are sold more capacity to solve a distribution problem, which is the most expensive wrong answer available and makes short-cycling worse at the same time. There is also a safety dimension that gets little attention. Department of Energy Building America guidance notes that ducts must be sealed to ensure there is no backdrafting of gas or oil-burning appliances. Duct leakage changes the pressure balance in a house, and in a home with combustion appliances that is a combustion-safety matter rather than a comfort one.

The symptoms worth acting on

  • Rooms that never match the thermostat, particularly ones at the end of a long run or above a garage.
  • Ducts running through an unconditioned attic or crawlspace. Leakage there is lost entirely, whereas leakage inside the conditioned envelope at least stays in the house.
  • Bills that are high relative to comparable neighbours, with no obvious equipment fault.
  • Visible flex duct that is kinked, crushed, sagging between supports, or disconnected at a boot. Disconnections are common and are the largest single leaks.
  • Dirty or discoloured insulation around duct seams, which is a filter effect: air has been moving through it for years.

Fix the ducts or replace the box

Row two carries the sequencing point that matters most. Sealing ducts and improving insulation both reduce the load the equipment has to meet, so doing that work first and sizing afterwards produces a smaller, cheaper system. Doing it in the other order produces an oversized one, permanently.

What a real duct assessment involves

A visual inspection finds disconnections and obvious damage, which is worth doing and is not a test. A measured assessment pressurises the duct system and quantifies the leakage, which turns an opinion into a number and gives you something to verify against afterwards.

Ask for the before and after figures in writing. Duct sealing is one of the few home improvements where the result is measurable on the day, and a contractor doing this work properly will offer that measurement without being asked. Many utilities run programmes that subsidise the test, the sealing, or both, and those are worth checking before paying full price.

On materials, one point is worth knowing: cloth-backed duct tape is the wrong product for sealing ducts despite the name, because it degrades under the thermal cycling ducts experience. Mastic and foil-backed tape are what the work is done with.

We are not publishing a savings percentage for this work, because it depends entirely on how leaky your system is, where the ducts run and what you pay for energy. Anyone quoting a specific figure without having measured your system is quoting a brochure. What you can reasonably expect is that the measured leakage falls, and that the rooms which never worked start to.

Where this fits with the rest of the decision

Duct condition sits underneath every other heating and cooling decision. Accessible joints in a basement or garage can be sealed with mastic or foil-backed tape, and reconnecting a disconnected boot is worthwhile. What you cannot do yourself is measure the result, or reach the ducts buried in walls and floor cavities, which is usually where most of the leakage is. Treat the accessible work as partial rather than as the job.
